This diagnostic discovery is where modernization is won or lost. Teams that skip it and start coding inevitably discover the missing requirements the hard way, in production. Teams that invest in understanding first can modernise with confidence, because they know exactly what they are replacing.

Done this way, modernization stops being a bet-the-company gamble and becomes a managed programme. The new foundation comes online incrementally, each step delivering value and reducing risk, until one day the legacy system is simply gone - not switched off in a dramatic cutover, but quietly retired after its last responsibility was migrated.
